Payment System Delivery Framework

Building payment systems is rarely just a technical challenge. More often, the real difficulty is creating alignment across teams, stakeholders, compliance needs, and delivery expectations.
To solve that, I built a structured delivery framework in Lucid to manage the end-to-end development of a payment system in collaboration with a financial client.
The goal was simple: bring clarity to complexity.
Instead of relying on scattered documents, disconnected updates, and assumptions, I designed a single visual mind map that captured the full delivery lifecycle in one place, from early discovery through post-launch support.
The framework covered six key areas:
1. Discovery & Requirements
Business goals, payment flows, compliance needs like PCI-DSS, SOX, and AML, plus stakeholder interviews and system audits.
2. Project Planning
Scope definition, roadmap creation, resource alignment, and risk structures including RACI and risk registers.
3. Technical Architecture
Payment gateway integrations, API design, tokenization, TLS, and fraud detection components.
4. Client Coordination
Status meetings, sprint demos, change management, and escalation paths to keep communication consistent.
5. Delivery & QA
Agile sprint execution, UAT, and performance, load, and security testing.
6. Go-Live & Post-Launch
Rollout planning, user onboarding, hypercare support, KPI tracking, and lessons learned.
The impact was significant. This framework became the single source of truth across teams. It reduced ambiguity in scope discussions, improved communication between technical and non-technical stakeholders, and made onboarding easier for new team members. It also helped create a clearer narrative for leadership and steering committee updates, which built trust with the client early in the engagement.
My biggest takeaway: a strong delivery framework does more than organize work. It creates alignment, reduces risk, and gives complex programs a much better chance of succeeding.
